The Stress Curve Everyone Quotes Is Not in the Paper

The most quoted curve in performance psychology is not in the paper it comes from. If you have ever sat through a talk on stress and performance, you have seen the inverted U. A little pressure lifts performance, too much collapses it, and somewhere in the middle sits an optimal zone you are supposed to find. The slide almost always credits two names: Yerkes and Dodson, 1908.

The paper itself is stranger and more useful than the slide.

What the 1908 study actually did

Robert Yerkes and John Dodson were studying habit formation in Japanese dancing mice. The mice learned to choose between two doorways, one brighter than the other, and a wrong choice earned a mild electric shock. The researchers varied two things: how strong the shock was, and how hard the doorways were to tell apart. Their question was narrow. Does the strength of the stimulus change how fast a habit forms?

Read the original and you will not find the famous curve. You will also not find the vocabulary that now carries it. The words stress and arousal never appear. The psychologist Karl Teigen documented this in a 1994 paper in Theory and Psychology, tracing how later generations of textbook writers redrew the finding as a law about punishment, then drive, then anxiety, then arousal, then stress, each era reshaping it to say what that era needed. Most of those retellings were then attributed back to Yerkes and Dodson, who claimed none of them.

The finding that survived

One result from 1908 has held up, and it is the one the famous slide usually leaves out. Task difficulty changed everything. When the discrimination was easy, stronger shocks made the mice learn faster. When the discrimination was hard, the strongest shocks made them learn slower, and a weaker stimulus worked best. Pressure helped the easy task. The hard task needed less of it.

That interaction is a more practical idea than a universal sweet spot, because it says the right amount of pressure is not a personal setting you discover about yourself. It is a property of the work in front of you. The same person tolerates enormous pressure on simple execution and very little on complex judgment.

Why this matters for anyone senior and running on less

There is a sentence a lot of accomplished people carry quietly: I used to be able to do this. It usually arrives without an explanation, and the default explanations are unkind ones about age or decline.

The mice suggest a gentler and often truer account. The work that made you almost certainly got more complex as you rose. Judgment calls replaced checklists. Conversations replaced tasks. If the pressure stayed the same while the complexity climbed, then nothing about you has to have changed for the old approach to stop working. You may simply be applying yesterday’s pressure to today’s tasks, and complex work is exactly where pressure stops helping.

The practical move is to sort the week by complexity rather than urgency. Let deadlines and stakes sit on the simple, mechanical work, where a hundred years of retelling and the original mice agree they help. Then protect the hardest thinking, the analysis, the writing, the conversations that need care, from the hottest hours of the day. If the hardest work is slipping, the two honest levers are to lower the heat around it or to make the task itself simpler, by breaking it down until each piece is easy enough to tolerate the pressure that exists.

Hold the whole thing loosely

An honest limit belongs at the end of this, because the argument against overquoting a curve should not become a new overquoted curve. The 1908 study was small groups of mice learning one discrimination task under electric shock. The human version of the inverted U has mixed empirical support, and researchers have spent decades arguing about whether a general law exists at all. What survives scrutiny is the design principle, not the law: the harder the task, the less pressure it tolerates. Treat it as a lens for arranging your week, not as physics.
